    Count What Ships, Not Tokens

    Summary Points

    1. Measure shipped work, not tokens: Track AI cost per merged pull request, alongside rework and defects.
    2. Protect quality: More AI usage is valuable only when it produces more finished software without added defects.
    3. Match models to tasks: Save premium models for complex reasoning; route suitable routine work to lower-cost options.
    4. Evaluate and scale wisely: Test open-weight models on your own code, and consider owned capacity to lower the cost of repeated use.

    Count shipped work, not tokens

When AI costs rise, teams often reach for usage caps, seat limits and approvals. Those controls can curb waste. However, blanket limits may also block useful work.

Token counts show consumption, not results. Some calls fuel retries or runaway loops; others help developers ship software. A better measure is cost per merged pull request: total AI-assisted development costs divided by the number of changes reviewers approve and teams merge. Track rework and defects, too. If costs fall as usage grows and quality holds, teams get more useful software from each dollar.

Match the model to the task

Not every coding task needs the most powerful model. Use a leading model for difficult planning or unfamiliar problems. For routine code generation, tests and repeated refactoring, an open-weight model may cost less.

A routing tool can direct work based on complexity, data sensitivity, cost and speed. Still, open-weight models do not perform equally well across every codebase or workflow. Test them against your own code, tests and acceptance standards before putting them to work. Reserve higher-cost models for tasks that warrant them.

    Make repeated work cheaper

Rented AI capacity adds a charge with each call. Owning capacity requires more upfront spending, but each additional call can cost less as usage grows. That trade-off depends on demand, operating costs and how fully teams use the hardware.

Adopt gradually. Start with a few workflows, measure cost per merged change, and watch quality. Keep limits as safeguards, not as the main measure of success. The goal is not fewer tokens; it is more dependable software for the investment.
