    Quick Takeaways

    1. The model isn’t the product—the harness is. Tools, permissions, memory, tests, monitoring, and human oversight make an agent reliable in real business settings.

    2. Let models reason; let code set the limits. Use code for clear rules, models for fuzzy judgments, and humans for costly or irreversible decisions.

    3. Build in safeguards from the start. Use limited permissions, staging, hard caps, audit trails, rollback, and useful human review—not just “please be careful” prompts.

    4. Earn autonomy gradually. Replay traces, test real outcomes, and measure review capacity; expand what the agent can do only when the evidence supports it.

Your Agent Works in the Demo. Now Make It Survive Monday.

    Build for the real workplace

A demo needs one good run. A business needs the agent to handle real records, changing requests and mistakes without causing damage.

That takes more than a capable model. It takes a harness: the tools, permissions, memory, checks and human approvals around the model. The model can plan. Code should set firm limits on what it can read, change, spend or send.

Start with the people who own the work. Ask what the agent must never do, what it should always check and when a person must approve its next move. Those answers shape the product—not just the prompt.

Give each decision the right owner

Let code handle clear rules: date formats, required fields and exact matches. Let the model tackle uncertain questions, such as whether two supplier records refer to the same business. Ask a person to approve decisions that carry legal, financial or hard-to-reverse consequences.

Then enforce those limits in the system. Use restricted access, test environments, spending caps and checks after each action. A prompt can ask an agent not to delete a record. A permission setting can prevent it.

This approach can make work more reliable and easier to audit. However, human review has a cost. If experts face a growing queue, they may slow the system—or approve changes too quickly. Track review times and queue size, and plan for the people the process needs.

Earn trust one step at a time

Start with suggestions, then move to drafts. Allow limited action only after real-world tests show that the agent handles common cases and catches trouble. Keep a record of each step, its evidence and any approval. Make changes easy to reverse.

Test the agent on work it did not help design. Review its full activity, not just its final answer. A polished demo—or a strong benchmark score—does not prove that it will behave well on Monday.

Agents can reduce repetitive work and help teams move faster. But autonomy should grow with evidence. The model supplies the judgment; the harness makes that judgment safe enough to use.
